GENESIS + JOURNEY OF THE PANDA YEAH PLUSH TOY BRAND
In 2017, my partner and I set out to build a plush toy brand from the ground up. The journey began with a personal connection: plush toys had served as profound emotional anchors throughout my childhood. My goal was to pass that same comfort on to the next generation, infusing our brand with a meaningful message of resilience and acceptance.


LOGO DESIGN
During the exploration phase, the goal was to capture a fun, energetic, and youthful tone while seamlessly integrating the brand name into the visual identity. While several early concepts were visually impactful, they lacked clear core messaging.
After aligning on creative direction with my co-founder, we selected the final mark: a panda leaning into the bamboo. This concept stood out for its clean simplicity, subtle integration of the letterforms "P" and "Y" within the pose, and a memorable silhouette that instantly grounds the brand identity.
Following initial logo mark exploration, we paired the symbol with Foo, a typeface chosen for its bold, playful personality and slightly top-heavy proportions. Its rounded structure perfectly mirrors the shape language of our panda character, maintaining strong visual consistency while remaining clean and highly legible across both digital and physical applications.




















DESIGN INSPIRATION
While pandas already showed strong consumer interest across e-commerce search data, I wanted to create a character with greater depth, distinct uniqueness, and an inviting, tactile warmth. This led to the decision to design a brown panda. Recognizing that rare brown pandas in nature often face adversity, I wove that narrative into the character to champion a meaningful message: everyone is unique in their own way.
STEP 1
The focus of this phase was to explore various design possibilities for Toffy's appearance. The name "Toffy" was inspired by the rich, warm brown color of toffee candy.








IDEATION + EXPLORATION
Challenge: Designing a character that is cute, lovable, and unique while remaining practical for mass manufacturing.
Solution: Iterated through numerous variations of head and body proportions to balance personality with production feasibility.
STEP 2
After consulting with my co-founder and testing concepts for visual appeal and species recognition, we tackled our primary design hurdle: establishing a clear panda identity using a non-traditional light brown coat.
The core art direction aimed for a sweet, instantly recognizable character design that felt both memorable and deeply expressive, featuring an upbeat, hopeful expression that reflected the character's backstory.
STEP 3
For this stage, concept evaluation was guided by three core criteria:
Authenticity: Unmistakably panda-like silhouette and features
Appeal: High visual cuteness and emotional warmth
Differentiation + Uniqueness: Distinct visual variance between concepts to explore unique directions
STEP 5
Developed detailed vector-based orthographic views of the panda character using Adobe Animate to prepare precise specifications for manufacturing.

SHENZHEN BAO AN AIPORT
Arrived at Shenzhen Bao'an International Airport. This trip marked an immersive phase of working directly with manufacturers to bring Toffy from concept to physical reality.
MANUFACTURE SELECTION
To ensure the highest quality prototype, we partnered with multiple manufacturers that strictly met US safety standards. Visiting the facilities revealed an impressive array of plush toys, providing a firsthand opportunity to evaluate their craftsmanship and ability to deliver on complex form factors.
EYE MATERIAL AND STYLE SELECTION
Because I designed an unusually large iris for the character, we had to collaborate with specialized manufacturers in Shandong who possessed the technical expertise to produce custom oversized eyes. Initially, standard manufacturers struggled to match the precise specifications and requirements of the plush design.
FUR MATERIAL SELECTION
I envisioned a subtle, low-contrast palette between the light brown coat and the softer beige accents to achieve an inviting, friendly, and tactile aesthetic. When none of our manufacturing partners could source the exact shade, I took matters into my own hands, visiting over 40 fabric market stores across Guangdong to find the perfect color and texture.
JOURNEY TO PERFECT EXECUTION
After working with six different manufacturing studios of varying scales and capabilities, a common challenge emerged: every partner wanted to push their own creative direction. It took extensive communication to align their output with the design specifications, and ultimately, only one of the six studios successfully delivered the exact result required.
While some early prototypes came encouragingly close to the vision, others missed the mark entirely.
Following extensive iteration and design alignment, everything finally clicked. The faux fur, colors, proportions, and custom eyes fell perfectly into place to achieve the ideal production-ready result.
While this manufacturer got the overall shapes closer to our vision than any previous partner, they strongly resisted executing the eyes. The complex combination of custom embroidery and inset crystal eyes required significantly more labor, making them hesitant to implement the design.

PACKAGING + LABELS + TAG
Because the initial manufacturer-supplied labels and tags failed to meet our quality standards, we partnered with specialized print vendors to achieve a crisp, professional finish.

Curated and captured lifestyle photography to showcase Toffy in real-world environments, driving brand engagement and expanding our social media presence.
INFLUENCERS REVIEWS + PROMOTIONS
Collaborated closely with content creators to bring the brand to life across social media, featuring Toffy in dedicated Instagram posts and unboxing reviews on YouTube.
